Thanks Teddy, I forgot perhaps to mention that I import all my PSDs as comps usually, so the whole idea is so I can just swap the PSD without having to turn layers on and off or replace individual layers with replace file.
I would love a feature called replace PSD used in comp or similar. One example is when the puppet mesh generated by the alpha does not have to change, I may for example just have made sure to keep the new PSD version layers within that puppet mesh, so all I want to do is swap all layers in a comp at the same time rather than one by one.

A reason is also that I don’t want all the character design variants in the same PSD, so turning on and off would then not apply. Let’s say I may have a pretty complex character with so many layers it would be too much work to have all designs in one PSD.

Also, it’s indeed very important to me not to loose the deformation beauty of the comp layer (containing the PSD layers).

I will need to try out all the different methods from you, Chris and Robert and see what works best for me. I am very happy for all the quick and useful suggestions, I am hooked on AE mail list now!

You could also just import the psd as a composition as opposed to footage. Create duplicate copies of that comp and have select layers turned on or off for each copy within each composition.
