You could Auto-Trace the photo layers, then use something like the Redefinery script rd_MaskstoShapes to create shape layers, then extrude those shapes and put them behind the original layers.

Hello all,

is there a way to add depth to bitmap layers?
I have a large image of a painting, chopped up in various layers, which
will move in 3d space slightly. I would like to add some depth to them
rather than being thin paper cuts.
I know AE can do this with shape layers.
The point is avoiding to recreate all these layers as vector shapes from
scratch.

Thank you
